What is our project management process?

PO Rev ’d 》Design Start
DFM Phase: Action from PO rev’d to Design Start; The project fails when DFM fails.
1. A DFM to be provided.
2. A Mold flow to be provided if needed
3. A PM is assigned to provide One-Stop service
Design phase: Action from Design Start to Steel Order Approval; Design fails, the project fails.
1. Either of the options could be served:
Option 1: A block out design first, and then go with the prelim.
Option 2: A prelim design is directly provided to customer.
2. Capacity of full 3d mold design is served. ( UG software).
3. Design Check is absolutely performed with management’s signature before sending out.
4. Web-Ex meeting to review design with customer if needed.
5. Steel Certification to be provided if requested.
Steel Order Approval 》Steel Cut Approval
Design Finalized Phase: Action to optimize and finalize the design.
1. To optimize and finalize the design
2. PM to manage to assure design is finalized before steel returns in house.
Important note: We save time when we set the Steel Order Approval before Steel Cut Approval!!!
Steel Cut Approval》T1 (customer sample)
1. A T0 (internal tryout) would happen so that to assure the success of T1.
Manufacturing Phase:
2. Weekly Progress Report to be provided3. Tryout Report is to be provided.
4. Steel Check report to be provided if requested
Part Check report to be provided if requested
T1 (customer sample)》Mold Delivery
Mold Repair Phase:
1. Quick repair trying to deliver the mold in 2-5 weeks from T1 normally.
2. Dry Run service.
3. Sampling Run service.
4. ECN service
5. Either DDU, DDP, or FOB etc is capable to deal with.
6. After-sales service is provided if needed.
◆What are our strengths in project management ?
1. PM to provide one-stop service from PO Rev’d to delivery.
2. A Project director is always served for customer to watch the projects.
3. Color-coded warning system applied in Project Management.
Red alert -GM, Project Director, Plant Manager need involve in and keep eyes on the project every day until it’s pulled back on track.
Orange alert -Project Director, Plant Manager need involve in and keep eyes on the project every day until it’s pulled back on track.
Yellow alert -Plant Supervisors need involve in and keep eyes on the project every day until it’s pulled back on track
4. Performance assessment applied in Project Management.
Simple like this: Project succeeds, Bonus achieves;Save one time of tryout, bonus would be about one time of tryout cost.
5. Communication capacity in English.
◆How do we communicate with customer?
1. PM with English capacity is assigned as a contact window for customer.
2. The timing would be always the first priority to make and discuss in communication.
3. The timing must be communicated under below conditions:
At kick off A timing plan need be made.
At Steel Order Approval A timing plan need be updated.
At Steel Cut Approval A timing plan need be updated.
At ECN Request A timing plan need be updated.
4. A webex/Conference meeting set up during DFM phase if necessary.
5. A webex/conference meeting set up during prelim design phase if necessary.
6. Project director used to hold the conference meeting with customer.
7. GM would hold the conference with customer as well if necessary.
Note: Project director and GM could speak English well.
8. Project director and GM would take customer complaints on PM, and deal with it for the first thing ( in max 48 hours).
